When we play – whether it’s a card game, a rugby match, or a business negotiation – we often look for the single “best” strategy. But in many situations, success doesn’t come from sticking to one plan. It comes from variation. In game theory, this is called a mixed strategy – and it can be the key to making yourself less predictable and more effective.
What Is a Mixed Strategy?
In game theory, a mixed strategy means you don’t always choose the same action. Instead, you assign probabilities to different options and vary your choices accordingly. This isn’t about being indecisive – it’s about being strategically unpredictable.
Take the classic example of rock–paper–scissors. If you always pick rock, your opponent will quickly catch on and start choosing paper. The optimal approach is to randomise your choices – rock, paper, and scissors each with a one-third chance. That way, your opponent can’t anticipate your next move.
Why Variation Works
Humans are pattern seekers. Whether you’re playing poker, bidding at an auction, or negotiating a contract, others will try to read your habits. If you repeat yourself, you become predictable – and that makes you vulnerable.

- In sport: A rugby kicker who always aims for the same corner of the posts becomes easy to read. By varying the angle and height of the kick, the player keeps defenders guessing and increases the chance of success.
- In business negotiations: A company that always opens with the same pricing structure makes it easy for competitors to anticipate their moves. By varying offers or timing, they can create uncertainty and gain leverage.
- In fishing or farming: Even outside traditional “games,” variation matters. A fisher who alternates between different bait types or locations can adapt to changing conditions – a real-world version of a mixed strategy.
The Psychological Challenge
While the theory is simple, applying it is hard. People naturally dislike randomness. We crave control and patterns, even when they work against us. A good mixed strategy requires discipline – the ability to accept that variation and apparent randomness can actually be strengths.
One practical tip is to use tools to help you randomise. In games, you might use a coin flip or an app to decide your next move. In business or sport, you can plan in advance when to change tactics, so you don’t fall into predictable routines.
When Mixing Doesn’t Pay Off
A mixed strategy isn’t always the best choice. If you’re facing an opponent who doesn’t adapt – say, a computer program that always follows the same pattern – it’s better to exploit that predictability directly. Variation only helps when others are responding to your actions.
So, the key question is: are you in an environment where others adjust to what you do? If yes, variation is valuable. If not, a consistent approach might serve you better.
